Post early designs of characters, levels or concept art of cut features in video games. Then, try to imagine how the gameplay would change if those designs made the cut for the final version of the game.
I'll start with the first sketch for Sora.
I imagine he would've been much more agile, with either a "switch mode" or perhaps simply his default animations, being more animal-like in nature, being able to dash around on all fours. The car tire chainsaw blade would've worked similiarly to how the keyblade works in the finished game, only you keep doing damage if you hold down X, letting the rubber spin. Perhaps a system could've been implemented where if you chainsawed a heartless long enough you'd get some sort of bonus damage buff for your next attacks, creating a combat flow revolving around holding down attacks rather than mashing them.

Imagine how much more fucking autistic the KH fanbase would be if Sora was a furry
Jason Ramirez
He's a double furry. He's a lion cub and a sexy slutty mertwink.
Nathan Jenkins
At least porn production would have soared.
Elijah Green
At least you tried, famigo.

Resident Evil 5's Excella Gionne was supposed to be a qt Italian villainess but instead we got a dumb bimbo bitch.

Bombshell was gonna look like the second pick back when the plan was to have her as a character in DNF.
That's not mentioning the Skrillex-esque design for her from the quickly thrown together reveal trailer for her game.
Cooper Barnes
Rip Chico, you were meant to be so much better.
Nathan Martinez
Someone at Konami needs to be shot for this absolute waste. With a shotgun shell filled with Pachinko balls.

DKC Returns had a lot of creative level ideas
Joseph Johnson
Is that a goddamn Virtual Boy themed level?

Michael Evans
It is
Brayden Rogers
Slightly related but the "jumping to a stage platform in the background/fore ground" feature of DKC Returns is actually inspired by the similar feature from the Virtual Boy Wario Land game.
Benjamin Rodriguez
Damn shame it looks nowhere this gorgeous in realtime. Still looks good though.

Talking about RE, Claire original design was a different character called Elza Walker. I always considered her cuter and more interesting than Claire finalized design.
Gabriel Murphy
Aren't girls always more interesting when you know less about them?
Landon Stewart
I think that applies to pretty much everything
Nolan Nguyen
I guess that's true, that's probably also why so many people can't wait for the 1.5 "reconstruction" to be finalized eventually.
By the way, Leon's knife in 1.5 is pure sex. He actually has a holster for it and holds it like Krauser does in RE4 and in general the animations for the knife are way cooler than in finished RE2. Bet it was going to be more powerful and useful, too.

Purse Owner 4 had some interesting early character concepts. I'll post each character's relevant pages from the artbook.

How would you even pull that off in a videogame though? 2D sidecroller?
Kevin Price
Lock the perspective around the tower as you go up. It can be done, Nier did it. In fact, Alice 2 itself has some 2D sections (but they aren't that great).
Jacob Mitchell
bombshell concept looks cool, was she supposed to be a partner character in the DNF plot or something?
Isaac Jones
it's been too long, I forgot how cool virtual boy visuals actually look
Also the fourth pic looks like Planet Wisp from Sonic Colors

MGS4 Snek wasn't going to have that ugly moustache, instead, the early model had his face scarred and a bit of a stubble much like MGS2, I remember seeing a video of it but I can't fucking find it.
